The AI Value Sprint · For small-business owners
In 30 days, find your highest-value AI opportunity and test it in your business before you spend more.
A four-session sprint with me and a small group of owners. We diagnose where value is being lost, test your top opportunity in your own business, and you leave with a decision-ready plan: owners, dates, costs and the evidence behind it. If approvals or timing block the test, you leave with a test-ready plan instead.

The challenge
Most businesses have adopted AI. Most can’t yet see it in their profits.
Owners are buying tools, trying pilots and asking their teams to adapt. But a faster task isn’t the same as a better result, and the money spent rarely shows up where it counts: revenue, margin, customer experience or time back.
- You’ve paid for tools, but you can’t point to what they’ve changed.
- Your team is stretched, and every new tool means more work before it means less.
- You’re not sure which change would pay off, so you either guess or wait.

McKinsey, The State of AI, 2026 ↗My point of view
Value comes from changing how the work gets done, not from the tool.
The companies getting results from AI don’t start with technology. They start with where value is being lost, redesign the work around it, and test before they scale. The Sprint gives a small business that same discipline, in 30 days.

The approach
Four phases. One decision you can stand behind.
Each phase is one 90-minute working session with me and the group, followed by about two and a half hours of work in your business. Every phase ends with a deliverable you keep.
Diagnose
With me: I draft your diagnostic from your intake, lead the session, and meet with you privately afterward.
In your business: talk with someone who does the work, correct the draft, and rank your opportunities.
Deliverable: Value Diagnostic, with your top opportunities ranked by impact and effort
Design
With me: we design the change and compare the ways to make it: simplify the process, use a tool you already have, set up an existing tool, or build something custom. The recommendation follows the problem, not the other way around. Then we pressure-test your test plan, including what changes in people’s responsibilities, workload and training, and where they’ll push back.
In your business: set up a two-week test and tell the people involved.
Deliverable: Change Design and a small test plan, launched that week
Test
With me: I review your early results as they come in, then meet with you privately.
In your business: run the test on real work and log what happens, about 10 minutes a workday. The test runs about two weeks and finishes before the decision session.
Deliverable: Test Results to date, compared against your starting baseline
Decide
With me: We read the full results together and pressure-test your plan.
In your business: decide to roll it out, adjust and test again, stop, or find out more, and write the plan.
Deliverable: Decision-Ready Plan with owners, dates and costs, and measured results kept separate from projected return
How I design the change
Adding AI changes more than one task.
Before you test anything, we look at what you do today, what you would do instead, and how the two interact: what supports the change, what works against it, and what has to change first. The Matrix of Change is one of the tools I use for this in Phase 2.
Start with the gold square. Today the owner approves every report (C1). The change asks a reviewer to approve routine reports (P1). The two conflict: as long as every report needs the owner’s approval, faster AI drafts may not get reports to clients any sooner. That is the first thing to check and test.

What you walk away with
Clarity in 30 days, and a method you’ll use for every change after.
Client report delivery
| Action | Owner | Date | Cost |
|---|---|---|---|
| Announce the reviewer’s approval authority | Owner | Jan 5 | 30 min |
| Publish the approval checklist | Reviewer | Jan 8 | 2 hrs |
| Review delivery times | Owner | Feb 5 | 1 hr |
Review date: Feb 5 · Stops: owner approval on every report
- Your highest-value opportunity, identified and ranked against the alternatives
- A change tested in your own business, not a theory or a demo. If approvals or timing block a test, you leave with a test-ready plan instead: what’s blocking it, who clears it, and the first test to run
- A decision-ready plan with owners, dates and costs, plus an expected return built on what your test measured, with the assumptions stated
- Your team involved from the start: the change is designed around how they work, with their concerns planned for
- A repeatable way to decide on any future tool, hire or change, so you never have to bet the business on a guess
After the Sprint
From test to rollout, when the evidence says go.
When your test shows a change is worth scaling, I can stay with you through the rollout. We scope it from your Decision-Ready Plan: the same owners, dates, costs and measures, so you invest only in what the evidence supports.
Scoped and priced from your plan, after the Sprint. Never required.
- Guided rollout: your team runs it; I review progress and read the results with you
- Joint implementation: we carry it out together, with responsibilities agreed up front
- Managed implementation: I lead the work, with your approvals and decision points defined
This is for you if
- You own or run a business and know something needs to change, AI or not
- You can get to the information involved, can approve a small test, and the work happens often enough to test in two weeks
- You can give it about 4 hours a week for 30 days
- You want a decision based on evidence, not on a sales pitch
This isn’t for you if
- You want someone to set up software for you
- You want an answer without doing the work in your business
- You can’t attend the live sessions

Your Sprint lead
Ada Sanchez-Uribe
I’ve spent more than twenty years leading change where new technology meets the people who have to make it work. At New York City’s Department of Housing Preservation and Development, I led the move of Section 8 recertification from paper to an automated workflow. I designed and facilitated NYC Small Business Services’ Child Care Business Pathways program, in English and Spanish, teaching home-based child care providers to run profitable businesses. At Anywhere Real Estate, I guided about twenty technology teams through mergers, acquisitions and a company-wide AI mandate, building AI workflows and agents the teams could use and coaching them and my fellow Scrum Masters.
I also co-own and operate Morningside Café, so I understand the life of an owner-operator.
I’m a Certified Performance Neuroscience Coach (PNCC), trained in how people respond to pressure, change and new habits. I use that training to design the change around how your people work, involve them early, and plan for the concerns they raise.

The December Sprint
You’ll be one of six owners in the December Sprint.
That means a small room, my full attention, and a direct say in how future sprints run. Because it’s the first group, there are no past-client reviews to show you yet. Judge it on what you’ve seen: the webinar, the approach above, my track record, and a free call with me if you want one.

Questions
Before you decide
Do I need to be good with AI?
No. The Sprint is about where value is being lost in your business. AI may be part of the answer, or not.
Is 30 days really enough?
It’s enough to find your top opportunity, test it on real work, and decide whether it deserves more investment. A short test can’t guarantee a full year’s result, so your plan shows what the test measured separately from what it could be worth. Larger changes roll out after the Sprint, using that plan, on your own or with my help as a separate engagement.
How much time does it take?
About 4 hours a week: the 90-minute live session and about two and a half hours of work in your business.
What if my business is very small?
That’s who the Sprint is built for. Your test is sized to your time and budget, not a big company’s.
What if I can’t run a test in 30 days?
I check for this before I confirm your seat: that you can approve a small test and the work happens often enough to learn from. If approvals or timing still get in the way, you leave with a test-ready plan: what’s blocking it, who clears it, and the first test to run.
How do you judge whether a test worked?
Against the baseline you set in week 1, on five things: the result your customer notices (sooner, more reliable, fewer mistakes), the quality of the work, how much time goes to checking it, how much rework comes back, and the total effort including setup. A faster draft only helps if the total time, quality, and customer result improve against your baseline. Your Test Results show each one, so your decision rests on what happened in your business, not on what a tool promised.
What if my test doesn’t work?
Then you’ve learned it for the cost of a small test instead of a big rollout, and your plan says what to adjust or stop. That’s a real result.
Is my information shared with the group?
Your deliverables are private to you and me. In sessions you describe your situation without sharing confidential details.
Can I pay in two parts?
Yes. Two payments of $1,250 ($2,500 total). You pay the first at enrollment; I invoice the second after phase 2, due December 15, 2026, before the third session.
What if I miss a session?
Every session is recorded. Watch the recording and submit that week’s deliverable, and you still get my written feedback. Recordings stay available until 60 days after the last session.
Can I get a refund?
Yes, under the first-session guarantee: attend the first session live, do the prep, and if you don’t leave confident it’s worth your investment, email me within 48 hours for a full refund. After that window, fees are non-refundable. The Sprint terms have the details.
Can my business pay for it?
Yes. You’ll get a receipt from Erestar, Inc. Ask your accountant how to treat it for taxes.
What if I start and it isn’t for me?
Come to the first working session live and do the prep: complete your intake and read your Preliminary Value Diagnostic. If you don’t leave confident the Sprint is worth your investment, tell me within 48 hours and I’ll refund your payment in full.
What if I’m not sure it fits?
Book a free 20-minute call. I’ll tell you honestly whether it fits, and if it doesn’t, what I’d do instead.
Thirty days from now, you could be deciding with evidence instead of guessing.
